A 90-Day AI Roadmap for SMBs

A milestone-based roadmap to move from intent to a pilot AI deployment in 90 days.

  1. Milestone 1 (Days 1-15) - Business framing and priorities: select one priority use case, define expected value, and agree on success metrics. SMB implication: align leadership, business, and IT around one outcome to avoid fragmented efforts.

  2. Milestone 2 (Days 16-30) - Data and technical feasibility: validate available data, system constraints, security, and compliance boundaries. SMB implication: surface prerequisites early to reduce cost overruns and delays.

  3. Milestone 3 (Days 31-50) - Pilot prototype in real conditions: test with target users and representative business scenarios. SMB implication: secure evidence of value, not just a lab demo.

  4. Milestone 4 (Days 51-70) - Governance and operating model: clarify roles (executive sponsor, business owner, IT/data), risk controls, usage rules, and change enablement plan. SMB implication: prepare internal adoption while the pilot is running.

  5. Milestone 5 (Days 71-90) - Scale decision gate: review value vs effort, define a 6-12 month roadmap, and prioritize budget and capabilities. SMB implication: make a clear go/adjust/stop decision based on outcomes.
